·拒绝下属应讲究技巧前文已有专门章节就“如何说‘不’”做过详细论述。不过,如果领导者对部下说“不”,既要保持自己的工作原则,又应保护部下的自尊心,激发部下工作的积极性,充分展现自己作为领导的风度。因此,必须注意以下几点。 (1)要顾及下属的感受。 领导对部下说“不”尽管较为轻松容易,但是,如果一点都不顾及部下的感受,大多也不会赢得员工的尊敬,带来的只有嫉恨和离心背德。因此,领导者对部下说“不”,在保持自己的工作原则时,又应保护部下的自尊心,激发部下工作的积极性。 同时,也要讲究一个“巧”和“善”。“巧”就是灵活多变,抓住对方的心理,顺坡下驴,使对方没觉察时就被你拒绝了。而心怀“善”字,即使部下被你拒绝了,也不会怀恨在心,你那友善的态度消除了他可能产生的敌意。 (2)敢于说“不”,善于说“不”。 作为现代社会中的一个领导者,要敢于说“不”,善于说“不”。因为,有的时候,下属的观点、行为并不正确,而他自己却因为某种原因觉察不到,这时领导者就应勇敢地说“不”。如果对方是一个正直的人的话,他一定会很感激你的,因为这也是对他的一种激励,一种对他人格的激励。你的行为,肯定了他是一个正直的人,他能够认识、承认并改正自己的不足。在这一层意义上,可以看出说“不”其实是激励的孪生兄弟。只是它们表现的方式有所差别,达到的效果却是一样的。因此,如果从被激励者的心理反映上来看,只要使对方达到了一种心理满足,产生了良好效果的行为,都可以称之为激励。 广传至今的唐太宗李世民与大臣魏征之间的故事,可以说是这方面的经典。 有一次,“大逆不道”的魏征竟然指责皇上李世民失信:“陛下曾说:‘朕以诚信御天下,欲使臣民皆无欺诈。’但陛下言而无信,自己就失信过好几回了。” “寡人什么时候失信于人了?”李世民心中有几分不悦。 “且听微臣细细道来。”魏征不慌不忙地说,“陛下登基之初,曾下令免去所有百姓欠官家的债务。可如今朝廷仍然追索秦王府的旧债,理由是秦王府的债权不属朝廷。陛下过去是秦王府的主人,现在虽贵为天子,秦王府的财物也应该属于官家所有。既然如此,为何还要追索呢?” 李世民低头不语,显出沉思的神色。 魏征见状,接着说:“刚才只是一例。陛下又曾降旨免除关内外两年之赋税,百姓闻之欢欣鼓舞。而今又降旨说今年照常征收赋税。朝令夕改,只会失人心于天下。臣以为,若想以诚信御天下,当从陛下始。” 面对这种触犯龙颜的行为,李世民非但没有降罪魏征,还高兴地说:“爱卿说得好。寡人确实言而无信,幸好让卿家给点了出来,否则失信于天下,那就不妙了。”李世民还心存感激地给予魏征很高的评价:“贞观以来,尽心于主,献纳忠谠,安国利人,犯颜正谏,匡朕之违,以惟见魏征一人。”所以,激励别人时,当别人的行为有错误,说“不”比一味迎合更重要,迎合容易使对方忽视自己的缺点,沉浸于虚幻世界里,不利于他的进步。在对方出现错误时,还一个劲地恭维,这种激励就有阿谀奉承,甚至居心叵测之嫌。 (3)做到真诚与委婉。 当自己的下属向你提出某种要求时,他心中通常也会有某些困扰或担忧,担心你会不会马上拒绝,担心你会不会给他脸色看。因此,在决定拒绝之前,领导者首先要注意倾听下属的诉说。这样既能让对方有被尊重的感觉,也能在你婉转地表明自己拒绝的立场时,避免他感到受到了伤害,或避免让人觉得你只是在应付。同时,领导者倾听后再拒绝,还可以针对下属的情况,建议他如何取得适当的解决方法,同样能赢得下属的感激。所以,领导者拒绝下属时一定要真诚。 除了真诚,领导者拒绝下属时还要做到尽可能的委婉。以下几个技巧就可以适当运用。 一是假托直言。直言是对人信任的表现,也是与对方关系密切的标志。但是多数情况下直言因逆耳而不能收到预期的效果。在这种情况下,要拒绝、制止或反对对方的某些要求、行为时,可采取假托由于非个人的原因作为借口从而加以拒绝,这样对方就容易接受。 二是反复申诉。当集体利益或自己的权利受到了侵害时,领导者就要既坚持自己的立场而不生气,也不急躁或高声喊叫,应该学会在一种冲突的情境中有效地反复
